Microsoft has sold more than 20 million paid Microsoft 365 Copilot seats. Independent surveys put weekly active use at 20 to 35 per cent of licensed seats.

Gartner found 60 per cent of organisations ran a pilot, but only 6 per cent scaled and 1 per cent completed an organisation-wide rollout. 72 per cent of IT leaders say employees cannot fit Copilot into their daily routines.

Why most Copilot training stops working in week three

Most Copilot training teaches features. People leave knowing Copilot can summarise an email, and not knowing when to use it, how to prompt it, or how it fits their actual week.

The result is a spike of experimentation in week one, then a return to old habits by week three. Training without follow-up peaks in the first two to three weeks and falls back.

This is not a people problem. It is a program design problem.

A program, not a course. Four phases, a governance gate before day 1, and measurement at 30, 60 and 90.

Before day 1

1. Seat-usage audit

a free, honest look at what you own, who has access, and where use is and is not happening. If usage is healthy, we say so and walk away.

Before day 1

2. Permission hygiene and governance

overshared SharePoint, Teams and OneDrive checked before anyone is turned loose. This is the gate.

Day 1

3. Launch day

90 minutes. Executive sponsor, a live demo on your real work, and 45 minutes of hands-on where everyone completes three real tasks.

Days 2 to 14

4. Role deep dives

60-minute sessions per role: operations, finance and payroll, HR and safety, sales and estimating, executive support. 20 minutes demo, 40 minutes hands-on, capped at about 25 people per session.

Days 15 to 30

5. Prompt sprint

daily 15-minute prompt challenges through Teams. This is the highest-ROI element, and it is never cut.

Days 31 to 90

6. Peer learning

a prompt library, a weekly wins thread, and champion office hours, so the program runs itself after we step back.

What we measure

We measure behaviour change, not attendance. Stated up front in the proposal:

three or more active Copilot days per week, self-reported time saved, declining IT support tickets.

Copilot can only be as safe as the information and permissions behind it. We assess access, ownership and approval points before an agent reaches production.

Where Microsoft's free training fits

Microsoft gives you free self-paced learning paths, live instructor-led sessions and the Copilot Academy inside Viva Learning, and they are good. Do those for fundamentals, they cost nothing and they cover the basics well.

What they cannot do is sit in your finance team's actual month-end, look at what is overshared in your SharePoint, or tell you why 8 of your 40 licences have not been touched in a fortnight. That part is local, specific and hands-on.
